We reduced the number of indicators. The remaining numbers were the ones that change a decision.

The panel was full. Green and red were lighting up; the decision was not changing. Each unit was defending its own metric; there was no shared question.

Indicator work is not decorating a dashboard. It is sorting which number will change a decision this month.

More than forty metrics were being tracked. The meeting was spent reading numbers. The action line stayed empty.
